Honestly, the plan is not that bad if you consider that Sunset Satan (satan because shimmer clearly didn’t want to do that) control them as puppets: Any sense of “I’m bipedal but now I’m a pony” or “They don’t have enought combat skills for the job” can be countered by the following:
 
1.- Since they are puppets, Sunset Satan just needed to pull the strings. After all, is not like their instincts are going to kick off in a moment when one can hardly say if they can talk at all.
 
2.- Combat skills. Again, Sunset pull the strings.
 
3.- Equestria’s army was never exactly very effective, as the movie and the changelling invasion can attest. Is not like there was a huge gap in skill between the milicy and the civilians.
 
4.- The teenagers would become ponies, so they would become pegasus, unicorns and earth ponies. They would get some skills throught the way like super strenght, flying and levitation.
 
5.- If you think about it, if weren’t for the deus ex machina thing, being unable to use the element of magic to counter demon sunset’s magic sounds like a nice safety net. Sure, it backfired, but it’s quite logical: no element for magic for my enemies, nothing can stop me.
 
6.- If the zombies fail, well, she still can brainwash anyone who opposes her.
 
7.- Going hand-by-hand with the points 1,2 and 6 and a little of the 3, Sunset Satan could be compared with Chrysalis and the Storm Kingin the category of Zerg Rush villains: send minions to overwhelm everybody and everything, they fail? well, Sunset has an advantage, she can regain minions by brainwashing more people or ponies anyway. Not even the Storm King or Chrysalis have that kind of advantage.
 
8.- Who says Sunset can’t brainwash dragons or ursas, or why not, the friggin alicorn princesses. One bad future shown us that villains are less than merciful and they’re don’t feel compeled to hold their power back agains a threat. Mane 6 and timberwolves? Run away; Nightmare Moon and timberwolves? use your magic and byayslap them.
 
 
If you think about it, Sombra tried the same with crystal ponies and it was considered one of the best villain ever despite brainwashing civilians that probably doesn’t have combat skills, but when Sunset tried a lot of people found her unimposing and thought she was a pathetic villain because she had the bad luck of brainwashing teenagers from the human world, that and back then EG was quite hated by a lot of bronies. But in hindsight she was pretty competent (if a bit undercooked) villain, she could have been a great menace to Equestria despite the fact that normal Sunset had limited resources of power because of her self-exile to the human world, meaning that she had to find magic the hard way.
 
For what is worth, Midnight Sparkle wanted to comprehend magic by destroying reality itself, which actually could be very contraproducent on the long term because destroying recklessly your tests subjects and pretty much everything would left you with nothing to comprehend, and even then, why does she want to know about magic? probably to feel as some sort of magic encyclopedia. Gaea Everfree tried to protect her camp by trapping everybody on vines, you don’t need to be a genius to know how badly things could have ended. And Juniper, well……. trapping yourself in your own hallucinations doesn’t sounds like an amazing villain power. Sunset Satan at least had viable villain ambitions: conquer Equestria.

Starlight wasn’t charmed by Sunset. Starlight was an expert manipulator and it was Sunset who was duped by Starlight.
 
I think Starlight would have begged and tricked anyone who went through the portal to bring her over to the other side, Sunset or not.
 
Sunset may have been a manipulator in her past but when she casted away her past, she slowly loses her brainwashing skills. Starlight on the other hand keeps her skills sharp.
 
I’m pretty sure not even Sunset Satan can verbal joust or have a brainwashing battle with Starlight and come out unscathed.

Pretty sure Twilight and sci Twi came to sunset of their own free will…Starlight literally begged Sunset to let her go with her and Trixie wouldn’t leave Sunset alone so…I see no brainwashing. Just genuine charm from best human/pony and if that counts as hypnotizing? She’s damn good at it.
