And I now headcanon her trying to do things like Put up vibrant tapestries during his evil speeches or hand out cocoa to the troops when he’s instructing them on how to properly torture captives.

Hope returned from a thousand years with the Umbrum in the red crystal Shadow Prison. She had been prepped, brainwashed, to see him as the savior of his unjustly imprisoned people. In the main timeline, she saw his absence and the crystal ponies’ return. In this timeline, she returned from the red crystal to Sombra triumphant, with the crystal heart imprisoned in his Möbius tower.
 
In my headcanon, the helmets don’t brainwash the pony who wears one; instead, it allows a single Umbrum to remotely control a single pony. It keeps the Umbrum away from the front lines, makes Sombra’s enemies less willing to attack with deadly and overwhelming force, and provides a low-maintenance prison for potentially rebellious slaves.
