In volume one we saw Blackjack in her Security barding from Stable 99.
In volume 2 she has her AGIS security barding and by the end of the volume its pretty much ruined and Blackjack is dying from taint and radiation poisoning.
In volume 3 she comes back as a Cyberpony with scout class legs and replacement organs and eyes.
In volume 4 she has a upgrade with enclave armour being used to build her new legs and re-enforce her body. By the end of the chapter she has a full upgrade which sees her in full body armour and even her face is replaced with armour and red eyes.
In volume 5 We have Blackjacks body stolen by Cognitum and she is put into a Blank clone of herself. Later on the moon she is exposed to a large amount of moon dust which causes her eyes to glow and for her to have extra sensory perception. And in the battle of the Luna palace cognitum is defeated and Blackjack regains her old body which she has to share with Princess Luna’s soul which has cause Blackjack to grow wings and her magical ability to increase.

But Blackjack doesn’t really become a robot like the Light Hooves troopers, as she clearly states “through an inch of metal” at one point, and became pregnant. So it’s more like a full body armour she cannot remove rather than turning into more machine than pony. Or rather barely more machine than after her second cyborg upgrade.
I mean its a parallel between her and Deus with her taking that final upgrade. Slowly becoming less of a pony pound by pound of flesh. After that tower she loses the body in the next opening arc anyway. I never really thought the Alicorn thing was too much cause it had enough drawbacks at the time, it made sense in universe, was an appropriate level of body horror, and was much less important than all the other things going on at the time.
Her first actions in that body were going crazy with rage and destroying the upgrade machine and then failing to fly so bad it provided enough of a distraction to push the enclave back before realizing the flight ate through her power too fast to actually stick around and fight so she had to beeline it to the top. Then later it flips the script and makes that upgrade the enemy’s upgrade, disguise, and hostage.
