One adaptation of “Reflections” claims that the divergence was when Princess Amore didn’t just let Sombra choose his path on his own, but helped him with his issues, even adopting him, and thus he is the good king we see.
 
This is what led to Celestia, and later Luna, being corrupted. The Umbrum crystal took Celestia when Sombra rejected its offer, and when she broke free of her imprisonment, the same time Nightmare Moon escaped, she captured and corrupted Luna, leading to her being on Celestia’s side in the Present, when Twilight turned up.

Overthrowing a corrupt Amore is probably how Sombra became king in the alternate Equestria, just like he overthrew her in the main universe.
